WE DEFINE A TURNAROUND & RESTRUCTURING STRATEGY as the coordinated sequence of activities to cut costs, identify, and reinvest in a profitably growing business while closing, immediately selling, or fixing to sell businesses where it is improbable to affordably compete in an attempt to prevent cashflow problems and insolvency. These actions are usually preceded by years of failed strategy reboots, declining market share across the core businesses, and declining cash reserves with no reasonable path to profitable growth.

These are incredibly stressful studies with the only alternative outcomes being a sale or bankruptcy. Strategy teams have to move quickly to cut all non-essential costs immediately. They must simultaneously understand the market trends and company capabilities, assets and competencies, and which customers to serve in which parts of the value chain.

They must decide which businesses have the best chances of serving these customers profitably and which businesses drain cash. The teams must balance the investment needed to grow businesses supporting the new strategy while determining the cash flows to support that investment via cost cuts, closures, and sales.

Finally, due to the closures and sales, working with unions and local and federal governments becomes a critical requirement for management because labor costs are usually a significant cost bucket. Showing empathy and helping employees released into the market can help burnish the company’s brand.
